Rocky Mountain Brakes Get Spongy when warm

I have RMB on my 1912 Touring and I recently replaced the bands with new ones as I was getting low lining in the old ones. The first couple of stops are good. Can lock them
Up and they have a crisp pedal with a slight squeak. I am used to this on two other cars I have that have them.
After the first stop it gets progressively worse and after a good 10 miles of town driving I got nothin. They are hard to push down. Like a hard pedal that doesn’t engage the drum. It’s bizarre....
I have tried all the things that make sense but I’m happy to hear all suggestions!
